How to brief a healthcare marketing agency (with a template)
A good healthcare marketing agency brief states one business goal, priority services and locations, audiences, current data, budget ranges, compliance limits and how success will be measured. This guide explains what a healthcare agency does, gives a ten-section template and shows how to compare the proposals you get back.

TL;DR
To brief a healthcare marketing agency well, give it a written document that covers your business goal, the services and locations you want to grow, your patients and referrers, your current numbers, your budget range, your compliance limits and how you will judge success. A good brief fits on a few pages, uses your real data and states what you do not want. It makes proposals comparable and saves weeks of back-and-forth.
This guide is for clinic owners, doctors running practices, hospital marketing heads and healthcare founders. It explains what a healthcare marketing agency actually does, what a strong brief contains, and gives a template you can copy.
What is a healthcare marketing agency?
A healthcare marketing agency is a marketing firm that works with hospitals, clinics, doctors, diagnostic labs, pharma and health brands, and understands the rules, patient behaviour and referral dynamics of healthcare. It typically handles SEO, Google Ads, social media, Google Business Profile, content, websites, reputation and lead handling, within medical advertising and data-protection rules.
The difference from a general agency is not the list of services. It is judgement. A healthcare agency should know that testimonials are restricted under National Medical Commission guidance, that patient data falls under the Digital Personal Data Protection Act, 2023, and that a dermatology clinic and a cardiac hospital need completely different funnels. If you want a fuller picture of the role, see what a healthcare marketing consultant does.
Why does the brief matter so much?
The brief matters because agencies propose what they think you asked for. A vague brief produces generic proposals with different scopes and prices you cannot compare. A clear brief forces each agency to answer the same problem, shows which ones understood it, and becomes the reference you both return to when results are reviewed.
Most failed agency relationships we hear about started with a one-line request such as "we need more patients" or "handle our social media". Neither side agreed what "more" meant, which services mattered, or how leads would be counted. Six months later, the agency reports reach and the clinic counts appointments, and both feel let down.
| Weak brief | Strong brief |
|---|---|
| "We want more patients." | "We want more first consultations for knee replacement and spine surgery from Gurugram and nearby districts." |
| "Handle our social media." | "Build trust with families researching surgery; social must support enquiries, not just followers." |
| "Budget is flexible." | "Retainer range and a separate ad budget range, with approval needed for changes." |
| "We want to rank on Google." | "These services and locations matter most, in this order; here is current Search Console access." |
| No mention of rules | "All content must follow NMC guidance; no testimonials or before/after images." |
How to do marketing for a clinic: what must the brief decide first?
Before any channel choice, the brief must decide the goal, the priority services, the catchment, the patient you want more of, and how enquiries will be handled. Marketing for a clinic fails most often at the last step: leads arrive, but calls go unanswered. Decide these five things internally and write them down first.
- The goal. New patients for specific services, higher-value procedures, a new branch filling up, referrals from doctors, or reputation repair. Pick one primary goal.
- Priority services. List the services that matter by margin and capacity. Agencies cannot prioritise for you if everything is "important".
- Catchment. Neighbourhoods, cities or states. Tier-1 and Tier-2 audiences behave differently, and Hindi or regional-language search may matter.
- The patient and referrer. Who decides, who pays, who refers. In many specialties, the family or a referring doctor shapes the decision.
- Enquiry handling. Who answers calls and WhatsApp, during which hours, and how quickly. Agencies can generate enquiries; only your team can convert them.
If you are unsure where you stand today, run through our clinic marketing audit checklist before writing the brief. It surfaces gaps an agency will otherwise discover at your expense.
What should a healthcare marketing brief include?
A complete healthcare marketing brief includes ten sections: background, goal, priority services and locations, audiences, current performance and data access, what has worked and failed, budget ranges, compliance limits, success measures and reporting, and the selection process with dates. Each section should be short and factual. Attach data rather than describing it.
The template
Send the same brief to every agency you invite, on the same day, with the same deadline. Offer each one a short call to ask questions, and share any answers with all of them. That keeps the process fair and makes the proposals genuinely comparable when they arrive.
Copy the structure below into a document and fill it in. Where you do not know an answer, say so; that is useful information for the agency too.
| Section | What to write | Example prompt |
|---|---|---|
| Background | Who you are, specialties, locations, years operating, team size, ownership | "Multi-specialty hospital, two locations, founder-led, expanding into oncology." |
| Goal | One primary business goal and the time frame | "Fill the new oncology OPD within the next two quarters." |
| Priority services and locations | Ranked list of services and catchments | "Orthopaedics first, then gastro; Gurugram and nearby districts." |
| Audiences | Patients, families, referring doctors, corporates, insurers | "Most surgical decisions involve adult children of the patient." |
| Current performance and access | Monthly enquiries by source, conversion to appointments, access you will grant | "Read access to Search Console, GA4, Google Ads, Business Profiles." |
| What has worked and failed | Past campaigns, agencies, channels and lessons | "Lead forms produced volume but poor answer rates." |
| Budget ranges | Retainer range and media budget range, separately | "Media budget reviewed quarterly; retainer fixed for the first six months." |
| Compliance limits | NMC, DPDP, specialty and internal rules; approval chain | "Every doctor video approved by the clinical lead before posting." |
| Success measures and reporting | KPIs, definitions, reporting cadence and format | "A qualified lead means a reachable person asking about a listed service." |
| Selection process | What you want in the proposal, dates, who decides | "Proposals by a set date, presentations the week after, decision by the founders." |
How should you set goals, budget and KPIs in the brief?
Set goals as outcomes you can verify, such as qualified enquiries or booked first consultations by service, and define each term. Share budget as ranges, separating agency fees from ad spend. Ask agencies to propose targets from your data rather than promising numbers upfront; a firm guarantee before seeing your accounts is a warning sign.
Define the words before you count them
- Lead: any enquiry by call, form or WhatsApp.
- Qualified lead: a reachable person asking about a service you offer, in your catchment.
- Appointment: a booked consultation with a date.
- Cost per qualified lead: total spend divided by qualified leads in the period.
For reference, ICG's public dataset shows a median cost per qualified healthcare lead of ₹1,220 against a ₹2,100 market median. Use such figures as context only. Your own specialty, city and competition will set your real numbers.
Fees and how they are linked
Ask for fees in a form you can compare: fixed retainer, media management fee, one-time setup. Under the National Medical Commission's 6 October 2026 Guidelines on Ethical Advertising and Public Communication, agency payments should not be linked to individual patients. Our note on agency payment rules under the NMC guidelines explains the practical meaning. ICG's own retainers start at ₹20,000 per month and are custom-scoped.
What compliance points belong in a healthcare brief?
State the rules the agency must work within and who approves content. For Indian clinics and hospitals, that means NMC advertising guidance, the DPDP Act for patient data, the Drugs and Magic Remedies Act for claims, and ASCI's healthcare advertising code. Name your internal approver and the turnaround you can commit to.
- No testimonials, before/after images, inducements or "best" or top-ranking claims in promotion, in line with the October 2026 NMC guidelines.
- Individual doctors may publish genuinely educational content in their own name, with qualifications and registration number.
- AI-generated promotional campaigns are restricted, and permitted AI-assisted content must be disclosed.
- Under the DPDP Act, 2023, using patient data, including WhatsApp numbers, for marketing generally needs recorded consent for that purpose.
If you are not sure where your current website and profiles stand, an NMC compliance audit gives the agency a clean starting point. This is a summary as of October 2026, not legal advice; confirm specifics with counsel.
What mistakes do clinics make when briefing an agency?
The common mistakes are asking for every service at once, hiding the budget, withholding data access, leaving out compliance limits and skipping the question of who answers enquiries. Each one pushes agencies to guess. Guesses produce proposals that look attractive in a meeting and disappoint in month three.
- Briefing channels instead of outcomes. "We need Instagram Reels" tells an agency what to make, not what to achieve. Let them recommend channels against your goal.
- No single owner. If three partners each give feedback, the agency gets three briefs. Name one decision-maker and one day-to-day contact.
- Hiding past failures. If a previous campaign produced unreachable leads, say so. It is the most useful data point you have.
- Underestimating approval time. Doctors are busy. If content waits a fortnight for sign-off, plan for that in the brief rather than blaming the agency later.
- Treating the brief as fixed. Update it after the first quarter. Goals and priorities shift as you learn what works.
Marketing agency for doctors: how do you compare the responses?
Compare responses on understanding, not presentation. The strongest proposals restate your goal in their own words, question at least one assumption in your brief, explain a first-90-day plan, define how leads will be counted and reported, and show how they handle compliance. Price matters, but only once scopes are genuinely comparable.
| Check | Good sign | Warning sign |
|---|---|---|
| Understanding | Restates your goal and priority services accurately | Generic deck with your logo added |
| Plan | Clear first-quarter sequence with owners | Long service list with no order |
| Measurement | Agrees your definitions; shares sample report | Reports reach and followers as results |
| Compliance | Explains review process and current rules | Suggests testimonials or guaranteed rankings |
| Team | Names who will work on your account | Only senior pitch team visible |
Our guide to comparing healthcare marketing agency proposals covers scoring in detail, and what the first 90 days should look like helps you judge plans. To see how ICG approaches this as a medical marketing agency in India, or to send us your brief, book a call. ICG has worked only in healthcare since 2018.
Once you choose, turn the brief into the onboarding document. Share account access in the first week, agree the lead definitions in writing, set the reporting day, and schedule a review at the end of the first quarter against the goals in the brief. The brief stops being a selection tool and becomes the standard both sides are measured against.
