The Three Layers of Clinic Targets
Well-structured clinic targets operate on three layers simultaneously:
Layer 1: Business Outcome Targets (Monthly)
- Total revenue (real cash)
- New patient acquisitions
- Package renewals
- Treatment starts (for multi-visit treatments)
Layer 2: Process Targets (Weekly)

- Leads received vs leads worked
- Appointment set rate
- Show rate
- Package renewal conversations initiated
Layer 3: Activity Targets (Daily)
- Calls attempted
- Calls connected
- Appointments set
- Follow-ups completed
- Walk-ins handled
Most clinics track Layer 1 only. The high-performing clinics track all three layers and understand that Layer 3 drives Layer 2 which drives Layer 1.

Setting Targets That Are Realistic and Motivating
The most common mistake in clinic target-setting: using last month's number plus an aspirational percentage. "We did ₹40 lakh last month, target for this month is ₹48 lakh."
This approach has two problems. First, it does not account for seasonality, lead volume, or team capacity. Second, it gives the team no information about how to get there.
The ICG approach to target-setting:
Step 1: Work backwards from the revenue target.
If the target is ₹48 lakh and the average package value is ₹15,000, you need 32 new packages sold (or equivalent in other revenue lines).
Step 2: Apply your average funnel conversion rates.
If your lead-to-appointment rate is 20% and appointment-to-package rate is 60%, you need 32 / (0.20 × 0.60) = 267 qualified leads to achieve the target.
Step 3: Set the activity targets.
267 leads × 90% work rate = 240 leads to be called × 40% contact rate = 96 conversations needed → at 25% appointment set rate = 24 appointments → at 60% conversion = 14 packages.
Wait — that does not add up to 32. That means either the lead volume needs to increase (ad spend decision), the conversion rates need to improve (training decision), or the revenue target needs to be recalibrated (management decision). Doing this exercise upfront prevents month-end surprises.
Step 4: Set the daily activity numbers.
32 packages in 22 working days = 1.5 packages per day. 240 calls in 22 days = 11 calls per day per caller (for a 22-caller team).
Now every caller knows: "I need to make 11 quality calls today and aim for 3 meaningful conversations." This is actionable. "Hit ₹48 lakh this month" is not.
The Daily Scorecard — What Phoenix Shows
Phoenix Live Scorecard surfaces, for each centre manager, every morning:
- Today's cash collected vs daily pace target
- MTD real cash vs target
- MTD package redemption (separate from real cash)
- Activity quota: calls due today, follow-ups due
- Package utilisation % (how much of active packages has been used — an indicator of treatment compliance and renewal timing)
- Customer mix: new vs returning
This is the Layer 3 daily management tool. The centre manager sees, at 9am, exactly what needs to happen today to stay on track.
Without this visibility, management defaults to the intuition of the most senior person — which works when they are present and engaged, and breaks down when they are not.

Monthly Performance Review Template
Use this structure for the monthly 1:1 with each calling team member:
Opening (5 minutes): Share the month's numbers — calls, contact rate, appointment set rate, conversion rate. Let the caller see their own data before you interpret it.
Analysis (10 minutes):
- What worked this month? One specific call or approach that was effective.
- What is the hardest type of lead to convert? Why?
- Which objection came up most often this month?
Development focus (10 minutes):
- Pick one KPI that is below target. Work through the specific scenario where it breaks down.
- One skill focus for next month (objection handling, or discovery questions, or close technique — not all three at once).
Target setting (5 minutes):
- Set next month's activity targets together (not unilaterally).
- The caller should agree that the targets are achievable. If they do not, discuss why.
