Topic × Format Matrix — the compounding heatmap for healthcare video.
Topic × Format Matrix is YODA's cross-tabulation of every healthcare topic × every video format (Shorts, long-form, explainer, testimonial, mythbuster, procedure). Heatmap shows which combinations compound (green) and which fatigue (red). Most-actionable YODA view.
How it works.
A healthcare YouTube channel is not one channel — it is a grid of topic-and-format combinations, each with its own audience and its own compounding curve. The single "top videos" list hides that grid entirely; the Topic × Format Matrix surfaces it. Every cell in the matrix answers a specific planning question — is a mythbuster on ovulation-timing pulling the same suggested-traffic lift this week as it did last week, or has the format hit ceiling on that topic? The green / red colour is a decision aid, not a scorecard: green means "make more of this combination next", red means "stop investing here regardless of any individual video's view count". The matrix is the most-opened screen in YODA because it is where next-week's content plan actually gets built.
- Topic ingest. Client-defined topic vocabulary — cycle-tracking, PCOS, IVF success, embryo transfer, egg freezing — pulled from onboarding and refined quarterly.
- Format enumeration. Six formats — Shorts, long-form, explainer, testimonial, mythbuster, procedure — enforced as a controlled vocabulary at upload time.
- Signal aggregation. Average view duration trend, suggested-traffic ratio, and subscriber-conversion rate pulled per cell weekly from YouTube Analytics.
- Green / red call. Rising AVD + positive suggested lift + above-median subscriber conversion → green. The opposite on all three → red. Everything else is amber.
- Streak tracking. Cells that hold green for eight weeks flagged as compounding patterns; cells that flip green → red flagged as early fatigue signals.
- Content-brief handoff. Next-sprint content briefs pre-populated from green cells; the topic and format come from the matrix, not from a subjective creative call.
Why it matters for
Indian healthcare.
Green cells become the content plan; the content plan carries compliance load. Every green cell is filtered through the specialty compliance pre-check before it seeds a brief. On IVF topics, ART Act 2021 Section 21 rules out success-rate claims regardless of how well the mythbuster format is performing. On gynaecology topics, PC-PNDT Act language filters block any script hinting at sex-selection or foetal-sex identification. On cosmetic topics, DCI and ASCI Before-After guidance restricts imagery in procedure-format videos. NMC Code of Ethics 2023 restricts testimonial format on any treatment outcome, so testimonial-format cells are pre-tagged as needing paraphrased-experience-not-outcome scripts. And DPDP Act 2023 patient-consent rules govern how any real-patient testimonial can appear — the matrix flags testimonial cells with an explicit consent-block prerequisite in every content brief pulled from them.
How ICG uses this.
The Topic × Format Matrix is the planning surface every ICG content lead opens inside YODA when the sprint brief for the next four weeks gets built. Across the managed channels, the typical matrix carries eighteen topics × six formats, with green cells averaging around 11% of the grid, red cells around 14%, and the rest amber. That gives roughly twelve green cells to pull from for a monthly sprint — enough to build eight-to-twelve briefs without repeating the same topic-format pair inside a fortnight. The average channel that plans exclusively from green cells for a full quarter posts a 38% lift in monthly subscriber additions against the previous quarter, and a 22% lift in average watch time per session.
| Topic (example) | Winning format | Fatiguing format |
|---|---|---|
| PCOS awareness | Mythbuster (Short) | Long-form explainer |
| IVF cycle walkthrough | Long-form procedure | Short (fatigued by month 3) |
| Dental implant recovery | Testimonial (paraphrased) | Mythbuster |
| Cosmetic derm before-care | Explainer (long-form) | Procedure (DCI-blocked imagery) |
| Orthopaedic post-op | Procedure + testimonial pair | Short (no depth-of-story) |
Frequently asked questions.
Why cross-tab topics against formats — why not just rank videos?
Because "top videos" hides the fact that a Short explaining an IVF myth might compound at ten times the rate of a long-form on the same topic — while a long-form on a procedure walkthrough compounds and the Short on it fatigues within a week. The matrix surfaces the combination as the unit of decision. The next video the channel makes should be picked from a green cell, not from the top of a flat rank list.
What makes a cell turn green or red?
Green cells combine three signals: rising average view duration on new uploads in that combination, positive suggested-traffic ratio pulling from adjacent topics, and a subscriber-conversion rate above the channel median. Red cells show the opposite — falling AVD, no suggested lift, and either flat or negative subscriber conversion. A red cell is not a bad video; it is a bad next-video call. The distinction is what makes the matrix planning-usable.
How many topics and formats are on the matrix by default?
Six formats — Shorts, long-form, explainer, testimonial, mythbuster, procedure — against the client's live topic list, which typically ranges from twelve to thirty depending on specialty breadth. An IVF clinic runs around eighteen topics; a multi-specialty hospital runs closer to forty. The topic list is client-defined during onboarding and refined every quarter as new topics earn or lose their place based on their matrix performance.
How often does the matrix refresh?
Weekly. YouTube Analytics data pulls, average-view-duration curves recompute, suggested-traffic ratios update, and every cell re-colours against the previous week's baseline. A cell that stayed green for eight straight weeks is flagged as a compounding pattern worth publishing into on the next content sprint; a cell that flipped from green to red is flagged as an early fatigue signal before the wider channel numbers reflect it.
