When the same person does both, that is fine at low account counts.
When it happens

The 15-minute cap is deliberate. Below 15 minutes you miss things; above 15 minutes you start seeing patterns that are not there and over-engineer decisions. The cap forces the strategist to pattern-match fast, which is what the job actually requires.
The three-question triage on each delta
When you see a new competitor delta — a new ad, a pause, an offer change — run three questions on it:
- Is this a test or a strategy? A new ad that appeared 3 days ago is a test. A new ad that has been running 30 days is starting to look like a strategy. Weight the strategies heavily; note the tests but do not react to them.
- Does this affect our current campaign? If a competitor launches an aligner offer and our client is a hospital not doing dental, ignore. If a competitor launches an IVF offer and our client is a fertility clinic, engage.
- Can we act on this in the next 14 days? If yes, it becomes an input to this week's brief. If no, it becomes a follow-up flag for the next audit cycle.
Most deltas fail one of these three questions. That is fine — the point of the triage is to filter down to the 1-3 deltas per client that actually matter.
What to do without a paid tool
The workflow works with Meta Ad Library alone. Two adjustments:
- Cap depth at 20 minutes per account. You do not have pre-computed run-lengths or format tags, so raw analysis takes longer. Cap it before it eats the day.
- Prioritise the top 3 competitors per account. With paid tools you can scan 7-10; without them, 3 is the honest limit. Rotate which 3 you cover across weeks so the fourth-through-tenth still get monthly coverage.
Skip weeks are fine. A monthly deep audit is better than a weekly shallow one you dread. The pattern that always fails is a weekly audit that stops happening after the third week because it is not producing decisions the strategist actually uses.
Sharing with the client
Selectively. Do not share the raw dashboard weekly — clients get overwhelmed and start second-guessing every campaign move. Share a five-bullet monthly summary that ties the intelligence to the specific decisions you made because of it:
- Three deltas we tracked this month
- The one creative brief we adjusted because of them
- The one offer test we ran because of them
- The competitor we are flagging for next month's deeper read
- The specific metric we expect to shift as a result
That framing lands with clients as strategic work. Raw dashboards land as surveillance. Same data, very different perception.
The failure mode to watch for
The most common failure of this workflow is not that it takes too long. It is that the strategist runs the audit, notices interesting things, and never actually ships a decision.
