The investor mandate that started the engagement

The PE operating partner put it simply in the first call: "We have invested in a healthcare brand with excellent clinical outcomes and broken marketing infrastructure. Before we take this to Series B, I need to know that the marketing system is investment-grade. Right now, it is not."

What "not investment-grade" looked like in practice: 5 IVF centres, 5 different CRM systems (2 Excel spreadsheets, Practo Ray for 1 centre, HubSpot for 1 centre, and a custom-built system for the fifth that nobody could fully explain). No unified attribution. No CPQL measurement. No ability to tell the PE board which of the 5 centres was performing efficiently and which was consuming capital without proportionate return.

The CPQL across the chain was reported as ₹1,840 — but this was a blended CPL, not a CPQL. When ICG mapped the actual attended consultation rates, the real CPQL was ₹2,120. And it varied wildly by centre: the Delhi NCR centre was at ₹1,560; the Mumbai centre at ₹2,480; the Hyderabad centre at ₹2,840.

The PE investor was funding marketing at the Hyderabad CPQL level for the entire chain.

The Growth OS deployment

Unified CRM architecture (weeks 1–12): All 5 CRM systems migrated to Nexus CRM with unified CPQL tracking. Lead-to-consultation-to-procedure pipeline configured per centre, per archetype (primary infertility, secondary infertility, male-factor, international diaspora). Consultation attendance confirmation flowing from each centre's reception system into Nexus via WhatsApp confirmation.

Beacon CAPI full-stack deployment (weeks 3–10): Meta CAPI and Google Enhanced Conversions deployed across all 5 centre accounts simultaneously. EMQ across the chain: 4.0–4.4 (pixel-only) → 7.6–8.2 (post-Beacon, 6 weeks). Attribution window: 180 days across all IVF accounts (ART Act 2021 compliant — no success rate claims in any campaign, ever).

Archetype-specific campaign architecture (weeks 9–16): 4 separate campaign archetypes per centre:

  1. Primary infertility, urban professional (Google Search + Instagram, 28–42 demographic)
  2. Secondary infertility (Google Search, higher urgency, 30–60 day consideration)
  3. Male-factor infertility (destigmatised Google Search campaigns, specific symptom queries)
  4. International diaspora (Gulf-targeted Meta with Arabic + English creative, WhatsApp 4-Bot Arabic language flow)

Hawk deployment (weeks 13–16): 90-day re-engagement sequences across all 5 centres. IVF limbo rate at baseline: 34% of monthly leads. Hawk touchpoints: day 7 (warm check-in), day 21 (educational WhatsApp), day 45 (appointment offer), day 75 (final re-engagement).

YODA YouTube programme (month 2 onward): Named embryologist at the Delhi NCR centre as the primary YouTube content lead. 8 educational videos in the first 3 months (ART Act compliant — no success rate claims, YODA-identified patient question format). YODA attribution via video-specific WhatsApp links.

AEO/LLM citation programme (month 3 onward): FAQPage schema on all 5 centre websites. IVF cost transparency pages for each city (most-cited content type for IVF queries in ChatGPT/Perplexity). Named embryologist Person schema with sameAs verification chain.

Outcomes
