Tracking your competitors' Meta ads is easy. Interpreting them well enough to change your own creative brief is where most healthcare marketing teams stall. You open Facebook Ad Library, scroll through 40 competitor ads, take some screenshots, feel vaguely informed, and change nothing. This guide is the framework we run inside ICG to turn a folder of competitor ads into a written creative brief the same week. The framework has five moves, done in order. Skip a step and the analysis quality drops fast, because each step corrects a bias from the previous one.

Move 1: portfolio, not single ad
The single biggest mistake in competitor creative analysis is judging one ad in isolation. A single ad might be a test — the brand is running it for 10 days to see what happens. A pattern of 15 ads across six months is a strategy. Always start at the portfolio level.
For each competitor, pull their full active-ad set. Look at three portfolio-level signals before you look at any individual ad:
- Total ad count. Are they running 5 ads or 55? The count tells you their scale and how much you can extrapolate.
- Format mix. What is the split between video, carousel, and static image? A 70% video portfolio signals a different strategy than a 70% static portfolio.
- Launch cadence. How many new ads have they launched in the past 30 days? High cadence means they are testing aggressively; low cadence with high run-lengths means they have already found what works.
Move 2: sort by run length
Now sort the portfolio by first-seen date, oldest first. The ads at the top of the sorted list have been running longest. In competitive healthcare verticals, run-length is the single best public proxy for performance because brands do not tolerate losing ads for 90+ days.
Split the portfolio into three run-length buckets:
- Long-runners (90+ days): the winners. These are the ads doing the actual conversion work.
- Mid-runners (30-90 days): the tests that survived the first cull. Some will become long-runners; some will be paused in the next 60 days.
- Short-runners (under 30 days): current experiments. Mostly noise for your analysis unless you see a pattern of format or offer shift.
Spend 80% of your analysis time on the long-runners. That is where the strategy lives.
Move 3: decompose the winning ads
For each long-runner, decompose it into four structural components. Note the pattern, not the exact wording:
- Hook (first 3 seconds or first line). Is it problem-first, proof-first, offer-first, or authority-first? Note the trigger, not the copy.
- Proof point. What specific evidence does the ad show — doctor by name, patient count, before-and-after, procedure count, years of experience, awards?
- Offer structure. What is being promised — free consultation, free scan, discounted package, EMI option, priority appointment? Is the offer time-bound?
- Call to action. Form fill, WhatsApp deeplink, phone call, landing page. Where does the click go and what does the destination ask for?
After you have decomposed 10-15 long-runners across your competitor set, you will see patterns. The same hook structure will appear across multiple competitors. The same proof point will keep showing up. That repetition is signal — it is the market telling you what works.
Move 4: the format-intent map
Different ad formats fit different buying decisions. This is where a lot of healthcare creative analysis goes wrong — teams copy a competitor's format without asking whether it fits their own treatment.

Cross-reference your competitor decomposition against this map. If a competitor is winning with a format that fits their treatment, learn the structure. If they are winning with a format that does not obviously fit their treatment, ask why — there is usually a hidden reason (they have a specific creative advantage, or they are testing a hybrid) worth understanding.
Move 5: translate to your brief
The framework is only useful if it produces a brief. After the four analysis moves, write a one-page creative brief with four sections:
- Observation. What patterns are the winning competitor ads showing? Two or three sentences.
- Adaptation. Which of those patterns fit our brand, our treatment mix, our positioning? Do not copy; adapt.
- Test. The specific ad(s) we will ship in the next 14 days that test the adaptation.
- Measurement. What we are watching to know if the test worked — usually CPQL, form fill rate, and run-length target.
This is the deliverable. If your competitor analysis does not produce a brief in this shape, the analysis was not tight enough. Go back to Move 1 and re-check whether you were looking at the portfolio or getting distracted by individual ads.

Experienced marketers can eyeball a competitor's Meta portfolio and "just see" what is working. That works for one competitor, in one specialty, at one moment. It does not scale. The framework matters because it produces repeatable output across accounts, across specialties, and across team members. A junior analyst running this framework produces a brief the senior strategist would broadly agree with — the disagreements happen at the adaptation step (Move 5), which is where taste actually matters.
