How a wellness retreat in Goa ran Scale-tier ChatGPT Ads targeting domestic + outbound wellness-tourism intent

This is a hypothetical scenario built from patterns we've observed across multiple engagements. Client details anonymised, numbers illustrative.
Backed by App\Support\NamedExperts::get(). --}}

The situation

Picture a wellness retreat on the Goa coastline — a single property, but one that had deliberately built three distinct programme formats: short domestic wellness weekends aimed at professionals from Mumbai, Bengaluru and Delhi NCR booking a 3-4 day reset; longer domestic panchakarma and detox programmes running 10-21 days aimed at a smaller, more committed domestic audience; and an outbound international wellness-tourism programme aimed at travellers from the US, UK, Middle East and Southeast Asia researching India as a wellness-tourism destination and comparing it against Thailand, Bali and Sri Lanka. One property, three genuinely different buyers with three different research patterns and three different booking lead times.

The retreat's existing paid spend, mostly Meta Ads and a modest Google Ads budget, was running one undifferentiated campaign across all three audiences, which meant creative and landing pages built for the short domestic weekend format were also being shown to international travellers who needed an entirely different kind of reassurance — credential detail, safety and hygiene standards, what a multi-week stay actually looks like day to day, and practical logistics like visa guidance and airport transfers that a domestic booker never asks about. Conversion rates on the international side were meaningfully lower than domestic, and the retreat's team suspected, correctly, that this was a targeting and content-fit problem rather than a demand problem.

The category itself made this a natural fit for conversational AI advertising. Wellness-tourism research, especially on the outbound side, is exactly the kind of multi-question, comparative research an assistant conversation handles well — "which is safer, Ayurveda in India or a wellness retreat in Bali", "what does a genuine panchakarma programme actually involve", "is a week enough or do I need longer" — questions a single search query rarely captures in one shot, and questions the retreat's own content hadn't been built to answer directly.

The ChatGPT Ads campaign structure ICG designed

Scale-tier gave this single-property account three separate conversation buckets, each with its own intent-classification logic, bid ladder and landing infrastructure — structurally similar to how a multi-specialty hospital account would separate cardiology from oncology, except here the separation ran by traveller type and programme format rather than by clinical specialty.

The domestic short-stay bucket bid on conversations showing weekend-reset or short-break framing — "quick wellness getaway," "3-4 day detox near Mumbai," language indicating a fast, near-term decision. Bids here sat at the account's baseline tier since this bucket's competition was moderate and its booking cycle short, typically closing within a week or two of first conversation.

The domestic long-programme bucket bid on conversations with panchakarma-specific or extended-detox framing, and this bucket's bid ladder ran 3-4x baseline for conversations that named a specific duration or health goal, since this audience represented a smaller volume but a substantially higher average booking value than the short-stay segment. Landing content for this bucket went deeper on programme structure day-by-day, practitioner credentials, and what results are realistic to expect within AYUSH-compliant language.

The outbound international bucket carried the most distinct build. Bids here were set to reflect a longer intended nurture rather than an immediate-conversion expectation, weighted toward capturing early-stage comparative research — conversations naming other wellness-tourism destinations, asking about India specifically, or asking safety and credibility questions — since converting an outbound traveller from first conversation to confirmed booking routinely took several weeks. Landing pages for this bucket ran in English with explicit sections on facility accreditation, staff qualifications, hygiene and safety standards, and a clear logistics FAQ covering visa, airport transfer and what to expect on arrival, because ICG's experience across other outbound-facing healthcare and wellness accounts consistently shows this reassurance content is what moves an international enquirer from research to enquiry, more than programme detail alone. All three buckets fed one unified conversation-completion attribution model, reconciled monthly against the retreat's own booking calendar so the team could see not just enquiry volume per bucket but which bucket was actually filling beds.

The compliance discipline

Wellness and Ayurveda advertising sits under AYUSH guidance, and the panchakarma and detox programme bucket carried the highest compliance exposure of the three. No ad variant in that bucket claimed a cure for any named medical condition — copy was built around recognised Ayurvedic terminology for balance, cleansing and constitutional wellness rather than biomedical disease-cure framing, and every comparative reference to allopathic medicine was removed on review, since AYUSH guidance treats any claim positioning Ayurvedic treatment as superior to or a replacement for conventional medical treatment as a flag regardless of how the claim is phrased.

The outbound international bucket introduced a second compliance layer beyond AYUSH: because this audience was explicitly comparing India against other countries, there was a standing temptation in early creative drafts to make comparative safety or quality claims against those destinations. ICG's review process struck every version of this framing, since ASCI Chapter III's prohibition on unsubstantiated comparative claims applies regardless of whether the comparison is against a domestic or international competitor, and the retreat's positioning worked just as well, if not better, framed as "what a genuine programme includes" rather than "better than what you'd get elsewhere."

NMC Section 6 principles were applied by extension to the wellness practitioners named on the retreat's team page and referenced in ad-linked content, even though NMC governs registered medical practitioners specifically — the retreat's Ayurvedic doctors held their own professional body registrations, and their credentials were represented accurately without embellishment. DPDP 2023 governed all three buckets' enquiry forms, with the outbound bucket's form carrying additional explicit consent language given cross-border data handling considerations for international enquirers. Across the full three-bucket account, every ad variant cleared compliance review before launch with zero post-launch takedowns.

The 90-day outcome pattern

In the pattern ICG has observed on comparable Scale-tier wellness-tourism accounts, the three buckets matured at very different speeds, which is expected given their different decision cycles. Illustrative figures: the domestic short-stay bucket reached steady-state conversation volume fastest, climbing from roughly 20 conversation-completions a week in month one to 55-65 a week by month three, with booking conversion within two weeks running an illustrative 30-35%.

The domestic long-programme bucket ran lower volume throughout — illustratively 8-12 conversation-completions a week by month three — but carried the highest per-booking value of the three buckets, and its conversion window stretched to an illustrative 3-4 weeks average from first conversation to confirmed booking, consistent with a higher-consideration purchase.

The outbound international bucket showed the pattern ICG expected going in: low early volume, illustratively only 5-8 conversation-completions a week through month one and month two, climbing to 12-18 a week by month three as the intent-classification model matured on genuinely international conversational patterns. Direct booking conversion within the 90-day window was modest for this bucket in isolation — illustratively 10-12% of outbound conversations converted to a confirmed booking within the observed period — but the retreat's team reported a meaningfully larger share of outbound enquirers remaining in active email and WhatsApp follow-up past the 90-day mark, consistent with the longer outbound decision cycle the campaign was built to accommodate rather than fight. Blended across all three buckets, cost per qualified enquiry from ChatGPT Ads ran illustratively 15-25% below the retreat's blended Meta Ads cost per enquiry over the same quarter, with the domestic panchakarma bucket showing the strongest gap given how well conversational research fit that programme's longer, more question-driven research pattern. In GA4, traffic across all three buckets attributed to the AI Assistant channel with a key-event rate consistent with ICG's broader book, above organic and direct.

What we'd do differently next time

Launching all three buckets simultaneously meant the outbound bucket's naturally slower, lower-volume early data was harder to distinguish from an underperforming bucket versus a bucket that simply needed more time — the retreat's team flagged concern about the outbound numbers around week three that, with hindsight and month-three data in hand, turned out to be premature. Sequencing the two domestic buckets first, letting the account's overall intent-classification calibrate on faster-cycling data, and bringing the outbound bucket in during week three or four with its own separate reporting cadence and a longer stated evaluation window would have avoided that mid-campaign anxiety.

The outbound bucket's English-language landing content, while appropriately detailed on accreditation and logistics, under-invested in visual and video proof of the actual facility and programme experience relative to written reassurance — international travellers making a multi-week, multi-thousand-dollar commitment to a destination they'd never visited responded more to seeing the property and hearing from past international guests than to text-based credential detail alone, a gap the account only closed in month three.

Finally, the domestic short-stay bucket's fast conversion cycle meant it was tempting to shift budget toward it early given its cleaner attribution story, but doing so too aggressively in month two pulled learning-phase budget away from the higher-value panchakarma bucket before it had fully calibrated — a more disciplined fixed split across all three buckets through the full 90 days would likely have produced a stronger panchakarma result by the end of the quarter.

How this maps to your own vertical

If your wellness centre, retreat or Ayurvedic brand serves more than one genuinely distinct audience from a single property or brand — different programme lengths, different domestic-versus-outbound audiences, or different health-goal segments — the lesson here isn't that you need multiple locations to justify Scale-tier, it's that you need multiple genuinely distinct intent buckets, each with its own bid ladder and its own landing content built for what that specific audience needs to see before they'll enquire.

The AYUSH compliance discipline and the ASCI comparative-claims discipline described above apply to any Ayurveda, panchakarma or wellness advertising account regardless of tier, domestic or outbound focus — building that review process before launch avoids the mid-campaign creative rework that a first compliance flag forces.
